Another incredible evening at Sixth Street Grill! We laughed, we learned, and we got real about one of the biggest hurdles most business owners face: understanding the numbers.
Whether you're a seasoned business owner or just starting out, chances are you've looked at a profit and loss statement and thought, “What the heck am I looking at?” You’re not alone. This month’s Profits & Pints tackled exactly that—and it was one of our most engaging (and practical) sessions yet.

When you truly understand what your financials are telling you, you can make better decisions, raise your margins, fix your cash flow issues, and set yourself up for long-term success. It's not about becoming a bookkeeper, it's about seeing the story your numbers are trying to tell you.
Highlights from the Session
🔹P&L 101: Back to Basics
We broke down the components of a profit and loss (P&L) statement—
Income, Cost of Goods Sold (COGS), Gross Profit, Expenses, and Net Income.
We discussed the difference between COGS and overhead, and most importantly, how to read percentages on your P&L to gain real insight into your margins.
🔹 Why Gross Profit Percentage Is Everything
Most business owners aren’t allocating expenses correctly, and that skews your gross profit. This one number tells you whether your business model is working or not.
We challenged attendees to rethink what should go under COGS and to ensure this line tells the truth about profitability.
🔹 One Line of Income is NOT Enough
Our sample client Jeff (everyone’s favorite HVAC business owner) had a P&L with all income lumped into one line.
By breaking it into product income and service income - and doing the same on the COGS side - we discovered that one side of his business (services) was dragging down the other.
A few simple changes to how his P&L was organized gave him the clarity to make smarter pricing and strategy decisions.
🔹 Cash ≠ Profit
Just because your P&L shows a profit doesn’t mean you have cash in the bank.
We introduced the Working Capital Timeline to show where cash gets stuck, in accounts receivable, inventory/work in progress, and accounts payable. Then we looked at what Jeff’s cash flow could look like if he made just a 7-day improvement in AR/AP.
Spoiler alert: it would free up $74,000 in cash.
Action Steps You Can Take
Audit your P&L: Are your COGS and expenses categorized correctly? If not, your gross profit number isn’t accurate, and that’s a problem.
Split your income categories: If you offer multiple products or services, separate them out to see which areas of your business are actually profitable.
Use industry benchmarks: Look up average gross profit percentages for your industry, and then aim to do better.
Shorten your working capital timeline: Invoice faster, collect faster, and ask for better terms from vendors.
Make your reports work for you: Only track what you’ll actually use. Don’t waste time (or payroll dollars) on data you don’t leverage.
